Growing a category that is not allowed to advertise
Organic revenue +146%
An airsoft brand could not run sponsored ads — its products are ineligible under advertising policy. Everything had to come from organic rank, so that is what we built.

The challenge
Most growth plans for a marketplace account begin with advertising. This brand does not have that option: its category is ineligible under advertising policy, so there is no Sponsored Products campaign, no Sponsored Brands, no retargeting and no paid launch for a new product. Every competitor faces the same restriction, which is the opportunity hiding inside it.
The brand had responded by treating Amazon as a low-effort channel. Listings were thin, keyword coverage was accidental, variation families were broken, and new products were published and left to find their own audience — which, without advertising, they never did. Revenue had been flat for three years.
Our approach
With no paid lever, ranking is the entire strategy, so we made it deliberate.
- Exhaustive keyword mapping across the catalog — the whole vocabulary of the sport, including the abbreviations and model conventions players use.
- Every listing rebuilt to be indexed completely: titles, bullets, backend terms and attributes treated as the ranking surface they are.
- Variation families repaired, consolidating review count and sales history onto parents instead of scattering them across orphan listings.
- Content built for the conversion half of the equation — rank without conversion decays, so imagery and A+ were rebuilt alongside the indexing work.
The results
Revenue grew 146% with zero advertising spend, and page-one keywords went from 84 to 612.
Because nobody in the category can buy position, ranking here is won on indexing, conversion rate and sales velocity alone — and almost no competitor was working on any of them. The gain is also unusually durable: there is no budget to switch off and no bid war to lose, so the positions hold as long as the listings keep converting.
“Being locked out of advertising felt like a death sentence. It turned out to be the reason the category was winnable.”
