Filed under the wrong shelf for two years

A kids' craft kit brand had been classified into adult hobby nodes at launch. It was competing with professional art supplies, invisible in the kids' category, and nobody had thought to check.

The challenge
The kits are for six-to-ten-year-olds. Amazon had them filed alongside professional acrylics and archival paper, because whoever created the listings two years earlier picked the first plausible node in the dropdown and nobody revisited it.
Everything downstream of that choice was wrong. The kits ranked nowhere in a category full of pigments and brushes, so their Best Seller Rank was meaningless and their badge eligibility non-existent. They were absent from the kids' craft browse tree entirely — which is where gift shoppers browse — and Amazon's own recommendation carousels paired them with products for adults, so the “customers also bought” surface sent no relevant traffic at all. Advertising had been covering the gap at a 37% ACoS, which is the price of buying traffic that classification should have delivered free.
Our approach
We put the catalog on the right shelf and rebuilt around it.
- Node audit and correction across all 31 ASINs, moving them into the children's craft-kit tree their packaging already claimed.
- Attribute completion — age grade, skill level and kit contents, which is what the corrected nodes use to filter.
- Copy realigned to the new neighborhood, since the competitive set changed from art supplies to birthday-gift kits overnight.
- Campaign rebuild against the new category's terms, with the adult art-supply keywords negated out.
Timeline
Diagnose and refile
- Node structure mapped against the packaging's own age grade
- 31 ASINs recategorized through category listing reports
- Age and skill attributes completed
Re-rank
- Hero kit entered the kids' craft ranking and reached the first page of its node
- Recommendation carousels began pairing kits with each other
- Sessions up by half
Consolidate
- Copy and imagery rewritten for the gift-shopper neighborhood
- Adult art-supply terms negated out of every campaign
- ACoS down 14 points on a larger budget
Inside the ad account

Anonymized account view, rebuilt from the figures reported above: ad sales growing from $32k to $67k a month while ACoS falls from 37% to 23% across the 6-month engagement.
The results
Sessions went from 34k to 61k a month and revenue more than doubled, from a change that touched no copy, no price and no product.
Classification is a distribution decision disguised as a data-entry field. In the right node the kits earned a real rank, appeared in the browse path gift shoppers use, and started being recommended next to each other rather than next to archival paper. ACoS fell fourteen points because advertising stopped having to pay for the traffic the category was now providing.
“We assumed being in the wrong category was a technicality. It turned out to be the reason nobody could find us.”
