The challenge

A cost-driven packaging change six months earlier had removed an internal insert. The product arrived damaged often enough that one in nine orders came back, and the reviews said so in detail. The rating fell to 3.2, at which point the damage compounded on its own: fewer clicks converted, velocity dropped, and the listing slid from sixth in its category to forty-first.

By the time we were brought in the defect had already been fixed upstream — but the listing was still carrying six months of reviews describing it, and the brand's attempt to fix things by cutting price had only added reviews complaining about a cheap product.

Our approach

A rating is a moving average, so recovery is an arithmetic problem with a content problem attached.

  • Verify the fix before spending anything — new batch tested, return reasons monitored for four weeks to confirm the defect was gone.
  • Volume of fresh reviews — the Request a Review automation run on every order of the corrected stock, because the only way to move an average of 210 reviews is a few hundred new ones.
  • Reset the expectation on the page — images and A+ rebuilt to show exactly what arrives and how it's packed, which is what the negative reviews were really about.
  • Price restored, not discounted — the discount was reversed once the rating passed 4.0, since a low price on a low-rated listing confirms the shopper's suspicion.

The results

The hero listing recovered from 3.2 to 4.2 stars, and revenue more than doubled — $71k to $155k a month.

The return rate tells you the fix was real rather than cosmetic: 11.4% down to 3.8%. Organic rank followed the rating with roughly a six-week lag, from #41 back to #6 in the category. The brand also now watches return reasons weekly, which is the control that would have caught the original packaging change within two weeks instead of six months.
